IT tool consolidation: What to keep and how to save

There’s a particular kind of dread that comes with opening an IT budget and finding a tool you vaguely recognize. What does it do? Who uses it? Is it business critical? Does another product already handle the same job? 

That uncertainty is how IT tool sprawl reveals itself. IT tool consolidation can reduce redundant software, licensing costs, and manual work, but only when it preserves the capabilities the organization actually needs. The challenge is deciding what stays, what goes, and what the savings really look like.

What is IT tool consolidation? 

IT tool consolidation is the process of replacing redundant or overlapping IT tools with fewer platforms while maintaining the capabilities your organization needs. 

Done well, IT stack consolidation can reduce software costs, simplify administration, eliminate duplicate workflows, and give IT teams more time for work that requires human judgment.

Done poorly, it can create security gaps, remove important functionality, and leave teams wondering why the shiny all-in-one platform can't do the one weird thing their environment absolutely depends on. 

The objective is not one tool to rule them all. 

It's fewer tools doing more useful work. 

As Tara Sinquefield, content engineer at PDQ, put it while describing the problem, “What does that tool do? And what happens if I turn it off?” 

Before answering the second question, you need a very good answer to the first. 

How does an IT stack audit help with consolidation? 

Before consolidating, audit your existing IT stack so you know what each tool does, who relies on it, what it costs, and where capabilities overlap. A thorough audit gives you the baseline you need to evaluate consolidation opportunities without accidentally removing something important.

Once you have that inventory, focus on duplicated capabilities and disconnected workflows. A team might have one product for software deployment, another for remote access, another for patching, another for vulnerability management, and a folder full of PowerShell scripts filling the gaps. Those overlapping workflows are where consolidation analysis should begin. 

Which IT tools should you keep? 

Keep specialized IT tools when replacing them would create a meaningful security, recovery, or operational gap. Partial feature overlap does not necessarily mean one platform can safely replace another. 

Identity management is one example. Organizations still need a reliable way to authenticate users and manage access through platforms such as Active Directory, Microsoft Entra ID, Okta, or another identity provider. 

Perimeter security is another. Firewalls, DNS security, and other network protections remain critical because stopping threats before they reach an endpoint is fundamentally different from managing the endpoint itself.

These systems address different layers of an organization’s security and resilience strategy. 

Backups deserve particular attention. A green “backup completed” notification is not enough. Organizations need to know they can restore their data when something goes wrong. 

Testing recovery is part of the job, not an optional sequel. 

When is feature overlap not enough? 

Feature overlap is not enough when a replacement tool cannot provide the depth, reliability, or specialized protection the organization requires. 

Consolidation conversations can drift toward an oversimplified question: “Can this platform technically do part of what that platform does?” 

A better question is: “Can this platform replace the capability without creating a meaningful operational or security gap?” 

Suppose an endpoint management platform provides information related to vulnerabilities. That does not automatically mean it can replace every endpoint detection, network detection, logging, or incident response system in the environment. 

Similarly, a platform may support Mac inventory, software management, updates, vulnerability information, and remote access without replacing a dedicated mobile device management platform for an organization that needs deep Apple policy management. 

If removing the specialized tool would leave an important gap, keep it. 

Which IT workflows are good consolidation candidates? 

The best consolidation candidates are tools that support closely related or overlapping endpoint-management workflows. 

Start by examining: 

  • Device inventory 

  • Software inventory 

  • Asset inventory 

  • Patch management 

  • Software deployment 

  • Vulnerability visibility and remediation 

  • Remote access 

  • Endpoint automation 

Remote device management is a good example. IT teams need to know which devices exist, what software is installed, whether those devices are healthy, and what needs attention. 

Asset inventory naturally overlaps with that work. 

So does patch management. 

So does software deployment. 

Vulnerability management may also overlap when an endpoint platform can identify which known vulnerabilities apply to devices in the environment and provide a direct path to remediation. 

Remote access is another obvious area to examine. If your team already pays for an endpoint management platform that includes remote access, maintaining a separate remote desktop product may be difficult to justify unless it provides a capability the primary platform cannot. 

None of this means every organization should consolidate the same products. 

It means overlapping workflows deserve extra scrutiny.

How do you calculate IT tool consolidation savings? 

Calculate IT tool consolidation savings by comparing the full cost of the current stack with the expected cost of the platforms and specialized tools you would keep. Include licenses, staff time, training, maintenance, troubleshooting, and supporting infrastructure. 

Software consolidation conversations often begin with renewal prices because those numbers are easy to find. 

If Tool A costs $10,000 per year and Tool B can replace it, congratulations. You have a clean number for the spreadsheet. 

The harder savings to calculate are often more valuable. 

Consider questions such as: 

  • How much time does the team spend maintaining each tool? 

  • How often do technicians switch between consoles? 

  • How much administrative work is required to keep multiple systems working together? 

  • How often do staff members have to coordinate with users before completing routine endpoint work? 

  • How much time is spent researching vulnerabilities that do not apply to the environment? 

  • Can a consolidated platform reduce the number of steps in a recurring workflow? 

Amanda Lanicek, technical brand manager at PDQ, described one example of this hidden cost. Teams can spend hours identifying devices, software, and versions only to discover that the supposedly urgent vulnerability does not apply to them. 

Those hours rarely appear as a line item on a software invoice. They are still part of the tool’s cost. 

Time thieves deserve a spot on the spreadsheet too.

Why is vulnerability remediation a useful consolidation test? 

Vulnerability remediation is a useful test because traditional workflows can require several disconnected steps across multiple tools. 

A typical process may look like this: 

  1. Someone receives information about a CVE

  2. The team determines whether the relevant software exists in the environment. 

  3. Administrators identify affected devices and software versions. 

  4. The team determines whether a patch or mitigation is available. 

  5. Administrators deploy the fix. 

  6. The team verifies the remediation. 

Every handoff between tools adds friction. 

A more integrated workflow can shorten the distance between “this vulnerability exists” and “these are the devices we need to fix.” 

That mattered for Kevin LaRue, a network engineer managing hundreds of Windows devices across a hybrid retail environment. His team regularly received vulnerability information that had to be mapped against their endpoints. 

Before consolidating parts of that workflow, identifying affected systems could require more manual work and separate tools. 

Once the vulnerability information became visible alongside endpoint data in PDQ, the process changed. 

“Just put in the CVE really quick, and it’s gonna track every computer that’s affected by it,” Kevin explained. 

That provides a useful benchmark for consolidation in general: Are you simply removing a license, or are you removing steps? 

Removing steps is usually more valuable. 

Why does tool sprawl cost more in hybrid environments? 

Tool sprawl becomes more expensive in hybrid environments when endpoint workflows depend on corporate network access, VPN connections, separate consoles, or manual coordination with remote users. 

Kevin’s environment included roughly 650 Windows devices. His team sometimes had to wait for users to connect to the VPN before certain deployment workflows could happen. 

That could turn routine endpoint maintenance into a game of digital hide-and-seek. 

With a cloud-based management approach, the requirement changed. If a device had internet access, the team could often reach it without waiting for the user to reconnect to the corporate network. 

That matters because consolidation is not always about replacing Tool A with Tool B. Sometimes, it's about eliminating the workarounds that exist between them. 

What can IT tool consolidation savings look like? 

IT tool consolidation savings can come from avoided purchases, eliminated licenses, faster workflows, and fewer administrative handoffs. 

Kevin estimated that consolidating functionality prevented his organization from spending roughly $45,000 on additional tools. 

Remote access became one obvious source of savings when his team realized that functionality they were considering purchasing separately was already available in PDQ. 

Amanda described a similar experience from her time in K-12 IT. Her organization was spending more than $6,000 on TeamViewer. 

Once remote access was available through the endpoint platform she was already using, she could avoid renewing TeamViewer and redirect that budget elsewhere.

But both stories point back to the same lesson: The biggest value was not always the software invoice. 

Kevin described tasks that might previously have stretched toward two weeks being completed in two or three days. 

His small technical team could also hand certain work to help desk staff using role-based permissions instead of keeping every endpoint task concentrated among a few administrators. 

That's what effective tool consolidation looks like. The environment does not merely cost less. It becomes easier to operate.

Make every tool earn its place 

The best IT stack is not the one with the fewest logos on the architecture diagram. 

It is the one where every tool earns its place. 

Audit what you have. Identify duplicated capabilities. Account for the staff time surrounding each product. Keep the specialized systems that protect or enable critical functions, and consolidate workflows where one platform can remove tools, manual steps, or both. 

Fewer tools are only better when they also mean fewer headaches.
